Redirect Console output to HMC

I have 3 9133-55A's that were pre-installed with AIX.

I suspect they were installed with an ASCII terminal or ASCII emulator on one of the tty ports. There is no graphics adapter.

Now they are connected to a single HMC.

They will register etc.
However when booted, the console is still directed elsewhere and working with IBM we were unable to affect the AIX config to redirect to the HCM terminal window. The SMS menus would come there, just not the boot messages and AIX login.

IBM's advice was to re-install AIX from the install media.

Does anyone have a method to change the console?
Is there a way to connect a laptop / emulator to the serial port (hopefully, get an AIX login) and change the console? There are 4 serial connectors per box, 2 are the HMC ones and 2 seem to be generic.
