I have an EE Article here, which explains how to do it.

HOW TO:  Resize a VMware (VMDK) Virtual Disk

Please make sure you have a Full backup of your VM, before making any changes, and that does not mean a snapshot.
Increase the size of the disk in vmware then if the file server is windows, from storage management increase the size of the disk.

If you have enough space in the data store or cluster shared volume where the hard disk of the VM stores, you can right click the VM, edit the settings, select the hard disk, the you will get option to expand it. Once you expand it to say another 100 GB, then you can login the server and open disk management, you will see 100 GB unallocated space along with the respective hard disk. You can now expand the volume with there...

You may need to delete the snapshots or restore points to expand ... I have seen in VMware, the option to expand will be grayed out until you delete the snapshots or consolidate it..

The disk expansion can be done hot.

Go to the VM settings, expand the disk.
Then go to the operating system disk administrator to expand the volume you need.
